PlayStation is winning the console war by default, not by design — Sony's hardware lead is real, but its live-service ambitions have been a two-year string of expensive failures.

The PS5 Pro arrived in late 2024 as an iterative, niche upgrade rather than a system-seller, while the headline story of the generation has been Sony's live-service pivot collapsing in public: Concord launched and was pulled offline within weeks in 2024, Bungie went through major layoffs and delays on Destiny content, and multiple unannounced live-service projects were quietly canceled. Meanwhile Helldivers 2 became the actual live-service hit of the era — made by Arrowhead, not Sony's internal teams — and PlayStation leaned into it as proof of concept for third-party partnerships instead of in-house bets.

Our take: PlayStation's real advantage right now isn't vision, it's that Xbox's multiplatform retreat and underwhelming output have lowered the bar. Sony is still the platform where exclusives matter and where a God of War or Spider-Man actually drives hardware sales, but the live-service division Jim Ryan bet the studio's future on has been a sinkhole, and Hermen Hulst's team is now quietly walking it back project by project. That's the right call, but it cost years and multiple studios' morale to get there.

Watch what happens with Marathon — Bungie's long-delayed extraction shooter is the last big live-service swing still standing, and after Concord, Sony cannot afford another public failure there without real questions about the whole strategy.
